I share my one minute test to remove vanity metrics and keep weekly reviews actionable. I also show how to present the data using first party tools when that fits.
Why vanity metrics waste time
To avoid vanity metrics in weekly reviews, I use a one minute test that ties each metric to a decision and an action. Vanity metrics are numbers that look good but do not change a decision this week. Weekly reviews should trigger clear actions and ownership.
The one minute test
I run a quick test for every metric. Answer these in under a minute. What decision will this inform in the next week. What action will I take if it goes up, down, or stays flat. Who owns that action. What threshold makes the action start.
If you cannot answer, drop it from weekly or move it to monthly. Keep only the metrics that show progress to a goal you can move in a week.
Exact steps
- List every metric you show today in weekly reports.
- Mark each as leading or lagging. A leading metric suggests a future result. A lagging metric reports a result after it happens.
- Run the one minute test on each item and remove anything that fails.
- Group the keepers by owner. Give each a name, a target, a threshold, and a next action.
- Build a one page view with only the keepers. Use plain labels and numbers.
- Review it at the same time each week. Start with misses, confirm actions and due dates.
Keep data on your network
You do not need outside dashboards to do this. First party means you collect and store data on systems you control. A spreadsheet or an internal dashboard covers most weekly needs.
For web traffic, I use AppWT Analytics. It shows which AI assistants send people to a site, what they do, and whether they convert. It also reports AI referrals and AI crawlers separately. For contacts and leads, I use AppWT CRM or your existing CRM.
Send data off your network only when you need an outside service. If you email reports, use plain summaries without tracking pixels or unique links. A tracking pixel is a hidden image used to log an open.
If you want help, I can configure a weekly view with AppWT Analytics and align it with your CRM. My Marketing Training and SEO Training cover setup and weekly review habits.
