I explain a coaching clinic format that helps location teams ship website improvements fast. You get exact steps for prep, a live session, and on-demand office hours recaps.
Why this clinic format works
I run coaching clinics for multi-location teams so each location ships improvements during the session. My coaching clinic format creates one shared plan, ships real changes in the session, and captures examples that new people can replay on demand.
The clinic format
I use a simple rhythm that repeats each week or every other week so momentum never fades.
- Set one clear goal. Example: publish or improve a location page, a product set, or a lead form.
- Assign light prework. Each location completes a one-page brief with target keywords, offer, photos, and proof.
- Run a 60-minute live clinic. Ten minutes to review the goal, thirty minutes hands-on, fifteen minutes show and tell, five minutes next steps.
- Hands-on means shipping. Update the site or draft content during the call, not later.
- Show and tell. Two locations share screens. Everyone copies the winning pattern.
- Commitments. Each location posts one next action with an owner and a due date.
What to prepare
- A shared backlog of high-impact, repeatable tasks for locations, such as updating hours, photos, offers, and FAQs.
- A one-page brief template and a definition of done so people know when a task is complete.
- Editing access for the site or CMS and a simple change log to record what shipped.
- A screen share tool and a shared folder for recordings, briefs, and examples.
After the clinic
- Post the recording within 24 hours and name it clearly by goal and date.
- Publish a one-page recap with decisions, examples, owners, and due dates.
- Hold short office hours midweek. I answer blockers live, record the fix, and add it to the library.
- Turn strong examples into checklists and snippets others can copy next time.
- Start the next clinic by reviewing last week's commitments. Celebrate shipped work.
Common pitfalls to avoid
- Too many topics in one session. Keep one goal.
- Vague outcomes. Use a definition of done.
- No publishing access. Secure it before the call.
- Skipping the recap. The library is what scales training.
